Simple Tools to Stop Losing Quotes and Follow-Ups

Most small and mid-sized businesses don't lose work because their price was wrong. They lose it because a quote went out and nobody followed up. The estimator got pulled onto a job, the owner meant to call back on Thursday, and by the time someone remembered, the customer had signed with whoever phoned them first.
If your quotes live in an inbox, a spreadsheet and somebody's memory, you're probably losing jobs you never hear about. The good news is that fixing this doesn't take a big software project. It takes one clear process and a simple tool to hold it. This guide shows how we'd set that up for a business with 10 to 200 people, using Capsule as the CRM and Gamma for better-looking quote documents.
First, map your quote process (15 minutes, no software)
Before you sign up for anything, write down what actually happens today:
- Enquiry arrives. Phone, email, web form, walk-in. Who writes it down, and where?
- Quote is prepared. Who builds it, and how long does it usually take?
- Quote is sent. Is the date it went out recorded anywhere?
- Follow-up. Who chases it, and when? If the honest answer is "whoever remembers", that's your leak.
- Won or lost. Do you record why you lost?
Most owners find the same gap: steps 3 and 4 are not owned by anyone. A CRM is useful here because it turns those steps into a list someone sees every morning.
Why Capsule fits this problem
Capsule CRM
Capsule is a straightforward CRM built for small and growing businesses. Here's what matters for quotes and follow-up, based on Capsule's own feature and pricing pages:
- A visual sales pipeline. Each quote becomes an "opportunity" with a value and a stage (for example Enquiry, Quoted, Followed up, Won, Lost). You can drag it from stage to stage on a Kanban board, and the milestones can be renamed to match your process.
- Tasks with reminders. You can set a follow-up task on every quote, make tasks repeat, and get a reminder email at the start of each day.
- Tracks. A Track is a series of tasks that become active one after another. Set one up once (say "call 2 days after quoting, email at day 7, final check-in at day 14") and apply it to every new quote.
- Attach the quote itself. Quotes, proposals and agreements can be attached to the contact, so anyone on the team can see what was promised.
- Works from your inbox. There are Gmail and Outlook add-ins, plus email templates for the follow-ups you send every week.
- Lost reasons and reporting. Custom lost reasons show you why you lose work, and pipeline reports show your conversion rate.
- Connects to your accounting. Capsule lists integrations with Xero and QuickBooks, among others, and works with Zapier.
Cost: Capsule has a free plan for up to 2 users, with 250 contacts and 1 sales pipeline. That's enough to test the process with your owner and one estimator. Paid plans come with a 14-day free trial and no setup fees, and Capsule positions its Starter plan for businesses with one to five employees. Workflow automations and multiple pipelines are on the Growth plan. Per-user prices vary by plan and billing period, so check current pricing on Capsule's site.

A simple Capsule setup for quotes
- Create one pipeline called "Quotes" with 5 milestones: New enquiry, Quote sent, Followed up, Won, Lost.
- Import your open quotes from your spreadsheet. Capsule supports importing contacts and opportunities from a spreadsheet or CSV.
- Build one Track for follow-up, with 3 tasks at day 2, day 7 and day 14. Assign it to whoever sends the quote.
- Write 2 email templates: a friendly "any questions on the quote?" and a final "should I close this file?" message.
- Add 4 or 5 lost reasons, such as price, timing, went with competitor, no response, and not a fit.
- Hold a 10-minute weekly review of the pipeline. This habit matters more than any feature.
That's it. You don't need custom fields, dashboards or automations in week one. Get the team using the pipeline daily first.
Make the quote itself easier to say yes to: Gamma
Gamma
Gamma is an AI tool for creating presentations, documents and simple web pages. For a quote or proposal, you can start from a short prompt and get a clean, designed layout in minutes instead of fighting with a Word template. Gamma's help centre confirms you can export to PDF, PNG or PowerPoint, so the finished proposal can be attached to the opportunity in Capsule and emailed as usual.
Cost: Gamma has a free plan with a starting allowance of AI credits that doesn't refresh. Paid plans refill credits monthly. Check current pricing on Gamma's site.

A practical tip: AI is good at layout and wording, but you must check every number, scope line and term before a proposal goes out. Keep your pricing in your accounting or estimating system and paste the confirmed figures in.
Who these tools are NOT a fit for
- Capsule is not ideal if you need complex quoting with line-item calculations, inventory or configure-price-quote rules inside the CRM. Keep that in your estimating or accounting software and use Capsule to track the follow-up. If you quote only a handful of jobs a month and one person handles all of them, a shared calendar may genuinely be enough.
- Gamma is not a replacement for your accounting system's quotes and invoices, and it's not the right tool if your customers expect a standard form, such as a tender submission or a government template.
- Neither tool fixes an unowned process. If nobody is responsible for follow-up, software will just give you a tidier list of missed quotes.
What to measure after 30 days
- How many open quotes have a next task scheduled (aim for all of them).
- Average days from enquiry to quote sent.
- Win rate, and the top 2 lost reasons.
Those 3 numbers will tell you more about your sales process than most dashboards. If you'd like a second opinion on where your quotes are leaking, start with the free Process Scan below. It takes a few minutes and points you to the steps worth fixing first.
